IBM published a detailed explainer on AI agent orchestration — how orchestrator layers dynamically assign tasks to specialized agents, manage sequencing, balance workloads, and maintain a shared knowledge base so agents don't duplicate work or lose context mid-process.

Our take

IBM's framing is technically accurate. An orchestration layer that routes tasks, sequences execution, and keeps agents in sync is exactly how multi-agent systems are supposed to work. The architecture makes sense on paper.

Here's where it breaks in practice for GTM teams: the orchestrator can only coordinate what's already defined. It routes tasks based on "predefined rules" and "real-time context" — but those rules have to come from somewhere. Someone has to document what the task actually is, what a good output looks like, what the handoff condition is, and what agent or tool is responsible for the next step. That documentation doesn't exist in most GTM orgs. Not because teams are lazy — because the work has always lived in people's heads, in Slack threads, and in tribal knowledge that never got written down.

This is why agent orchestration keeps getting positioned as a technology problem when it's actually an operator problem. You can buy the most sophisticated orchestration platform IBM or anyone else offers. If your lead routing logic isn't documented, if your qualification criteria live only in a sales rep's judgment, if your campaign handoff process is "someone Slacks someone" — the orchestrator has nothing to work with. Garbage in, garbage out, but with more moving parts and harder-to-trace failures.

The teams that will actually ship working multi-agent systems in GTM aren't the ones with the biggest AI budgets. They're the ones who've already done the unglamorous work: mapping their processes, writing down the rules, and building small automations they trust. Orchestration is the next layer on top of that foundation — not a substitute for it.
