A Martech.org piece by Shama Hyder makes the case that AI search visibility is now a separate channel from traditional SEO — with different rules. BrightEdge data shows only 16.5% of sources cited in AI Overviews also rank in Google's organic top 10 for the same query. Moz's analysis of 40,000 AI Mode queries found 88% of citations came from pages outside the organic top 10. The primary signal driving AI citations? Earned media — third-party editorial coverage — not brand-owned content.
Our take
This is the kind of shift that gets lost in the day-to-day scramble of demand gen work, and it's worth slowing down for.
For years, GTM teams optimized for a simple model: rank higher, get found. Paid and owned content were fine supplements because Google's algorithm was at least partly measurable and controllable. Earned media was valuable but notoriously hard to connect to pipeline, so it often got de-prioritized in favor of channels with cleaner attribution.
AI search breaks that logic. ChatGPT, Google AI Mode, Perplexity — these systems are not ranking pages. They're synthesizing answers, and they're doing it by leaning on sources they've decided to trust. That trust signal looks a lot like what a journalist or analyst covering your category would cite: independent, third-party editorial coverage in publications with real domain authority. Your product page, your blog, your gated content — these are largely invisible to that signal.
The implication for GTM teams is uncomfortable: a channel that was always hard to measure just became strategically important in a way it wasn't before. PR and analyst relations aren't just brand-building anymore — they're feeding the training and retrieval layer that determines whether your brand exists in AI-generated answers. If your company isn't being written about by credible third parties, you are increasingly not a candidate for citation.
The trap here is treating this like an SEO update. It isn't. You can't optimize your way into earned coverage. You have to earn it — which means having a genuine point of view, creating content that journalists and analysts actually find useful, and making the case for coverage rather than just publishing more content no one external will cite.
So now what?
- Audit your AI presence now. Ask ChatGPT, Perplexity, and Google AI Mode directly: "What are the best [your category] solutions for [your ICP's use case]?" If your brand isn't showing up, that's your baseline.
- Map your earned coverage. Pull the last 12 months of third-party mentions. How many are substantive editorial placements versus syndicated press releases? The former is what AI systems weight.
- Brief your content team on what earned means. Original research, sharp POVs, and expert quotes are citation-worthy. "Our platform is purpose-built for revenue teams" is not.
AI search isn't replacing SEO — it's adding a channel most demand gen teams have no playbook for yet.
